Making Peer Mentoring Work: A PI's Field Notes

Peer mentoring is common in academic labs, but formalising it is trickier than it looks. Drawing on years of trial and error, I share the pitfalls I encountered—resentment, pride, personality clashes—and the practical strategies that helped me turn a good idea into a sustainable system.

In my lab, as in most academic groups, the tradition is almost sacred: senior students take junior ones under their wing. Senior students show newcomers how to analyse liquid chromatography data. For years, I treated this as a happy accident, a nice side effect of putting bright people in the same room.

Then I made a conscious decision to turn spontaneity into policy. And that's when things got complicated.

The question that kept me up at night was this: if we formalise peer mentoring, do we risk turning it into something lesser—a glorified system of "seniors do the thinking, juniors do the washing"? Worse, do we create resentment, avoidance, and the quiet fear that teaching someone else is simply giving away your competitive edge?

I have spent years stumbling toward answers. Here is what I have learned—often the hard way.

Why Bother?

I am not a romantic about these things, so I needed theory. Two frameworks helped me see the value clearly.

First, McClelland's theory of motivation—the idea that we are driven not just by achievement, but by affiliation and power, including the desire to influence and help others grow. When a senior student takes on a teaching role, that internal satisfaction—the quiet pride of seeing someone "get it"—can be far more sustaining than any external reward I could offer.

Second, the Feynman technique: if you cannot explain a concept simply, you have not truly understood it. To teach someone "a drop," you must first have "a bucket." That preparation is not a distraction from learning; it is learning. In experimental science, this becomes a two-way check: the teacher reinforces their own technique through demonstration, and the student's questions often reveal blind spots the teacher never knew they had.

For the junior, the value is obvious. I have watched my own students struggle with my high-level explanations—too abstract, too strategic. But a senior student, who remembers the confusion firsthand, can break down the messy, concrete details: Here is where the gel always cracks. Here is when you can cut corners, and when you absolutely cannot. That kind of wisdom does not appear in any protocol.

And for me, as PI, peer mentoring is not abdication. It is reallocation. If I can trust the basics to the group, I can focus on the bigger picture—the direction, the strategy, the questions that actually move the science forward. That is not laziness. That is responsibility.

The Reality Check

But theory meets human nature, and human nature is messy.

From the teacher's side, I heard the same complaints repeatedly: "I spent three afternoons helping him learn how to run tests and analyse data on the electrochemical workstation. I could have run three experiments of my own." More unsettling was the unspoken fear: "What if they become better than me? What if they take my idea and publish first?" In high-pressure groups, that anxiety is real. And then there is the simple personality clash—the meticulous planner paired with the improviser, the speed-demon matched with the tortoise. Misery all around.

From the learner's side, I saw the "intern syndrome": "I am just helping my senior with their project. Where is my benefit?" More subtly, I saw pride—students who would rather struggle in silence than admit they did not understand, fearing that asking for help was a sign of weakness. And at the other extreme, I saw learned helplessness: students who assumed that "mentoring" meant "doing it for me," outsourcing all thinking to the senior.

And I had to be honest with myself. I noticed a dangerous temptation: once I set up the system, I wanted to step back. They are teaching each other. My job is done. That is a trap. Without my active presence, even the best structure will decay.

What I Have Tried—and What Has Worked

I do not claim to have found a perfect formula. But I have found a few practices that make a difference.

First, I stopped treating pairings as permanent. The worst mistake is to assign a mentor and mentee and forget about them. Now I do informal check-ins—separately, with both sides. How is it really going? Is the communication flowing? Any friction that is not resolving? If the answer is "we just do not click," I make it easy to reassign. A little friction is healthy; endless grinding is not. Giving people a graceful exit is not failure—it is respect.

Second, I drew a bright line: "teaching you" is not "doing it for you." To the juniors, I say: you can ask, observe, and fail—but you cannot outsource your thinking. Why is the protocol designed this way? Why is that peak anomalous? Those questions are yours to wrestle with. To the seniors, I clarify: your job is to enable, not to replace. And I back that up with real recognition—co-authorship, resource priority, visible credit. If someone pours their heart into mentoring, they must not feel taken for granted.

Third, I stay present. I do random spot-checks: I ask the junior to tell me what they have learned, what they have done themselves, what problem they solved and how. I ask the senior to reflect on their teaching—what worked, what the junior improved on, what still needs attention. And in group meetings, I invite public "teaching showcases"—not to judge, but to celebrate. Public recognition, I have found, is one of the most powerful motivators. It sets a visible standard: this is what good mentoring looks like, and we value it.

Finally, I talk about the philosophy constantly. I remind my students: "When you teach, you are learning at your best." That is not a slogan—it is the Feynman technique in action. If a senior sees teaching as a way to force their own clarity, it ceases to be a waste of time. And to the junior, I say: "Asking the best people for help is the fastest path to growth. Everyone started as a beginner. Pretending to know is the only real embarrassment."

Over time, I have watched the shift happen—from "I have to do this" to "I want to do this." The external rule becomes an internal habit.

The Bigger Picture

Peer mentoring, in the end, is not a standalone policy. It is the bridge in our training pipeline—connecting what seniors have learned to what juniors need to become. Its ultimate goal is not to lighten my load, nor to turn senior students into babysitters. It is to build an ecosystem where everyone benefits: the teacher gains mastery, the learner gains confidence, and I gain the ability to guide at the right altitude.

When that ecosystem works, the lab is no longer just a place that produces papers. It becomes a community where people grow because of each other. It is not an easy road—it takes patience, listening, and constant course-correction. It takes empathy from students and commitment from me.

But I have seen something beautiful happen. The students who teach others often become the fastest learners themselves. And the students who were once taught—they become the most passionate mentors to the next generation.

That, I think, is the simplest and most honest version of what we are trying to build: a place where giving away your knowledge does not cost you—it completes you.
